What is Output vs Outcome?

An output is what the project produces — the system, the building, the report. An outcome is the changed condition the output enables — faster claims, safer roads, retained customers. Outputs are delivered; outcomes are achieved (usually later, by the business, using the output). Benefits are outcomes valued in money or mission.

Modern PMI is outcome-obsessed for a reason: projects graded on outputs optimize for handover; graded on outcomes, they optimize for the point of the whole exercise.

Worked example

Output: a new triage module, live on schedule. Outcome, six months later: average ER wait down 22 minutes. Between the two sat everything the go-live party ignored — nurse workflows redesigned, staffing rebalanced, two stubborn bottlenecks found by the data. The hospital's smartest move was keeping the project team's analyst embedded until the outcome arrived, not just the output.
